Can't rank two sleeve demos with different tray pockets

I'm comparing a UR5e proposal with another arm for sleeve sorting. One demonstration used generous chamfered pockets; the other used our narrow square-entry tray. The easier one looks smoother, naturally. What should we hold constant in a repeat demonstration so this becomes a useful comparison?

Use the same part and tray conditions, then state what each demonstration must show. I can't tell how much of the current difference belongs to the arm.

We've asked both suppliers to use our tray drawing and retained sleeve samples. One says their preferred tray is part of the proposed package. Fair enough, but that makes it a different buying decision.

Compare complete proposals in that case, including the tray change and its cost. Or keep a separate test of the existing tray requirement; don't mix the two scores.

That's helped. We now have an existing-tray requirement plus an optional redesigned-tray proposal. Our supervisor hadn't realised the smoother video meant replacing all the trays, so that cost is getting proper attention.

Does the redesigned tray still work for manual handling and inspection? I'd check those uses before treating its effect on robot loading as the whole benefit.
