The pouch feeder has become my second job

Our FR10 trial can place a presented pouch into a tray quite reliably. Getting a pouch into that presented state is consuming every spare afternoon I have. A short fill curls one way, a full one another. I've made three inserts for a packing job that sometimes runs for less than an hour. I work on vision, yet most of this project now involves scissors and foam. I think we should stop expanding it. Having proposed it makes that an awkward sentence to say aloud.

Who changes those inserts when you're away?

Nobody yet. I leave the right insert in place and the packing team calls if it doesn't behave. Writing that down makes the dependency rather obvious.

Then you haven't demonstrated a changeover. You've demonstrated that you can prepare a run. Those are different jobs to hand over.

Yes. I was counting my preparation as development time. Some genuinely is, but trimming an insert for a reordered pouch isn't development any more. That's a recurring task with my name on it.

Time one complete order, including preparation and clearing away. Compare it with packing that order by hand. A simple sheet is enough to make the hidden work visible.

Include calls for help. Otherwise the packing time improves by moving the lost time to somebody else's department.

Could you keep one boring pouch type? Boring is a fine industrial achievement. I mean a genuinely repeatable product, not your best-behaved sample.

Only if someone other than the OP can set it up. Otherwise it's the same support problem with fewer inserts.

There is one repeat order with a fairly consistent fill. We have retained samples, including rejects. I can propose that as a bounded trial and leave the mixed orders manual. I haven't checked whether its volume pays for the attention yet.

What happens to the packer's workstation if the arm only does that one order? Still enough space to do the others comfortably?

Good point. The manual fallback needs its own workable space. A fallback behind a trolley full of tooling is not ready for a shift.

Did the full-order comparison change anyone's mind, or are they still watching the nice transfer motion?

It changed mine more than theirs. The mixed order took longer with my preparation included. Our supervisor wasn't surprised. Apparently I was the last person to notice how much fetching I do. We're dropping that order from the trial.

On the bench-space question: the spare inserts were occupying the manual packing area. We've cleared them out. The repeat order is still under review; I don't have a convincing result for that one yet.

That is a useful reduction. Who owns the remaining trial when the next pouch shipment arrives?
